Every prompt, model, or retrieval change needs a repeatable comparison with the current baseline. A golden test set provides that stable sample. Targeted suites sit beside it and isolate failures such as prompt injection, unsupported claims, or unsafe tool use.

These sets answer different questions. The golden set asks whether normal behavior moved. A targeted suite asks whether one known boundary still holds.

Golden Test Sets

A golden test set is a versioned collection of representative inputs and reviewed expectations. Baseline and candidate run on the same cases, making the difference easier to attribute to the change under test.

A useful set samples routine traffic and the expensive mistakes worth guarding against:

  • Common production requests
  • Ambiguous, multi-hop, and long-context cases
  • Requests the system should refuse or clarify
  • Reviewed incidents and high-cost failures

Keep the set operationally boring:

  • Version the data and scoring contract together.
  • Keep a holdout slice outside day-to-day prompt tuning.
  • Run baseline and candidate through the same harness.
  • Store case-level diffs, not only an aggregate score.

Targeted Eval Suites

Targeted evals are focused suites for one failure mode. Because their expected behavior is narrow, failures are easier to diagnose than a drop in one broad quality score.

Common suites cover:

  • Groundedness, where material claims need source support
  • Prompt injection and secret-exfiltration attempts
  • Tool permission and argument safety
  • Refusal correctness in both directions

Keep each suite small enough to run on the changes it protects. State the expected behavior as a rule or narrow rubric, and add a reproducing case after an incident. But one incident-shaped example is rarely enough. Add a nearby variation that tests the underlying class of failure.

Pitfalls

Tuning on the Golden Set

Repeated prompt tuning against the golden set turns it into training data. Its score can keep rising while unseen behavior stays flat.

Keep a holdout slice for release validation. When both slices influence tuning, refresh the holdout from reviewed production cases and record the dataset version used for each decision.

Golden Set Staleness

Production traffic changes. A set built around the launch workload can stay green after new features and query shapes become common.

Refresh it from reviewed production incidents, user feedback, and online experiments. Version every change so score movement can be separated from dataset movement.

Measuring Only Pass/Fail

Binary gates are right for hard constraints and blunt for graded quality. A weaker answer can remain above the pass threshold.

Retain hard pass/fail checks where the contract is exact. For semantic dimensions, compare score distributions and case-level changes so a broad slide is visible before it crosses the gate.

Use the golden set to compare normal behavior across changes. Run targeted suites on the boundaries they protect. A calibrated judge can scale semantic scoring, while human review remains the reference for ambiguous or high-cost decisions.
